A Real Factory Breakdown of Molds, Sampling, Production & Hidden Expenses
Look, I get this question at least three times a week. Someone sends me a cool sketch, maybe a 3D file, and asks: "How much to make this into a real toy?"

And every time, my answer is the same: it depends.

I know that's not what you want to hear. You want a number. But here's the thing—I've been doing this long enough to know that anyone who gives you a flat price upfront either doesn't know what they're talking about or is about to hit you with a bunch of hidden charges later.

So let me walk you through what actually goes into the cost of a custom vinyl toy. I'm not going to sugarcoat it or use fancy marketing language. Just real numbers from our shop floor, real timelines, and the kind of stuff I wish someone had told me when I started out.

That's the short version. Now let's get into the details—because the details are where things get expensive if you're not careful.

Design and 3D Modeling
First thing first: you need a design.

I don't care how good your sketch is, we're going to go back and forth on it. Clients always want changes. And then more changes. And then a few more after that. Sometimes I get a design that's been through ten rounds of revisions before it even lands on my desk. That's just how it goes

If you're working with a freelance toy designer, expect to pay anywhere from $500 to $3,000 for the 2D design work. The price depends on who you hire and how complicated your character is. A simple chibi figure with basic shapes is quick money. A mech with 50 panels and a million little rivets? Yeah, that's going to cost you.

Once the 2D is locked, we move to 3D modeling. At our shop, we charge $100 to $500 for this. A simple character hits the lower end. Something with a lot of detail? Higher. Simple as that.

One thing I'll tell you straight up: If you're still making changes to the design when we're already in 3D, you're going to pay for it. The earlier you lock things down, the cheaper it is. I've seen clients burn through their whole budget just on revisions.

Choosing Your Manufacturing Process
There are three ways to make a custom toy. I'll break them down for you straight.
Rotocast – This Is What We Do
This is the classic vinyl toy process. Hollow figures, slightly soft to the touch, light weight. It's what most designer toys are made with.
Rotational Molding Equipment for Vinyl Toys
Why we like it: The molds are cheap. The feel is right. The detail is good enough for most designs.
What it costs: Molds run $200–$500. Per-unit cost varies with quantity.

PVC Injection Molding
This is for high-volume stuff. Think 1,000+ units. The molds are steel, CNC-machined, and expensive as hell—$3,000 to $10,000+. But once you've paid for the mold, the per-unit cost drops way down.
Bottom line: Go this route if you're doing big runs. Don't if you're just testing the market.

Resin Casting
This is what people do when they want tiny runs—like 50 pieces—with a lot of detail. Silicone molds are cheap ($200–800), but the labor per piece is high because it's all hand-cast.
The catch: Resin is heavier, more brittle, and doesn't have that classic vinyl feel. Good for sculptures, not great for toys that people actually want to handle.

For most of my clients—artists, small studios, first-timers—rotocast is the sweet spot. You get good quality without spending a fortune on tooling. And if you're doing 100 to 500 pieces, this is absolutely the way to go.

The Mold – Where the Money Goes
Alright, let's talk about the mold. Because this is where most people get confused.

For rotocast toys, we use iron molds.

Not steel like injection molding. Not silicone. Iron.

Here's how it works: we make a wax pattern first—either red wax or white wax. Red wax is better. Holds more detail. That's what I recommend to everyone who asks. White wax is cheaper but the finish isn't as clean.

The wax pattern gets cast into iron. That's your mold. The whole thing takes about 1–2 weeks to make and costs $200–500 depending on how complex your figure is.

One warning: Iron molds rust. I've seen perfectly good molds get ruined because someone left them in a damp storage room. Once the rust sets in, the surface quality goes to shit and you can't use it anymore. Keep them dry and oiled, and they'll last a long time. But even if they do rust, the cost is low enough that replacing them isn't a disaster.

People sometimes ask me: "Why don't you just CNC the mold like everyone else?"

Simple answer: for rotocast, you don't need to. CNC machining is for steel injection molds. For rotocast, wax patterns into iron is how it's always been done. It's faster and cheaper. Don't let anyone tell you differently.

The Pre-Production Sample – Don't Skip This
I cannot stress this enough: do not skip the PP sample.

I've had clients try to save money by saying, "Just go straight to production, I trust you." And I always tell them the same thing: no. You need to see the sample first.

Here's what happens in the PP sample stage:
Step 1: Parting
We take your 3D model and split it into parts—head, body, arms, legs, base, accessories.
The goal is to make everything fit together perfectly. Not too loose, not too tight. We check every joint. We check where the paint lines will go. We figure out what can be sprayed and what needs pad printing.
This is where experience really matters. A bad parting job means your figures don't fit together right. And once we've made the molds, fixing that is expensive.
Mold Parting
Step 2: First Shots from the Mold
We use your iron mold for the first time and cast the white bodies.
This is when you first see your character in actual vinyl. Not 3D-printed plastic, not resin—real vinyl. It looks different. It feels different. Sometimes the proportions look slightly off because vinyl shrinks differently than resin.

Step 3: Oven Testing
We bake the assembled figure. Sounds weird, I know. But we need to check if anything warps, cracks, or deforms under heat.
We also test the stance. Can it stand on its own? Where's the center of gravity? If it tips over, we need to adjust.

Step 4: Hand-Painted Sample
This is the one you actually care about—your character in full color.
Our painters do this by hand. This isn't automated. They mix the colors, match your references, and paint every single part. Then we check everything: surface smoothness, paint adhesion, whether any colors bleed into each other.

Step 5: Spray Masking and Pad Printing
Now we figure out how to do the painting at scale.
Spray masking is for the big color areas. One color equals one pass. If your character has ten colors, that's ten passes.
Pad printing is for the tiny stuff—eyes, logos, fine details. An eye alone takes multiple passes: white, iris, pupil, highlight, eyelashes. Every pass adds time and cost.

The Final Approval
We send you the hand-painted PP sample. You look at it. You approve it or you ask for changes.
If you place a bulk order with us, the PP sample is free. You only pay shipping. I know some factories charge for samples. We don't. We want you to see exactly what you're getting before we run thousands of pieces.
But if you keep asking for revisions—like you want to change colors or adjust details—we're going to have to charge for extra samples. That's just fair.

Timeline – How Long Does This Take?
Everyone wants to know how long it takes. Here's the reality.

Some people tell me they need it in 2 months. I tell them that's not realistic. Good toys take time. If you rush the process, something breaks—and it's always more expensive to fix broken toys than to do it right the first time.

Production Costs – The Real Per-Unit Numbers
This is where quantity matters.
The more you make, the cheaper each piece gets. That's just economies of scale. But here are the real numbers for rotocast:

That's the sweet spot for independent artists. You're not committing to a massive production run, but you're getting professional-quality toys.

Labor – The Hidden Cost Nobody Talks About
Here's something I wish more people understood: labor is expensive.
We work with thousands of pieces. If a single flaw appears in 1% of a 10,000-piece run, that's 100 defective units that need fixing. And fixing them means manual work—someone sitting there with a tiny brush touching up paint, or trimming excess material, or reassembling parts that came loose.
Every single piece goes through:
  • Hand sanding
  • Multiple spray passes
  • Detail painting
  • Assembly
  • Inspection
  • Cleaning
  • Packing
Each step is done by hand. There's no machine that does all this. And yes, that adds cost.

Shipping and Packaging
I don't control shipping costs. I wish I did.
With fuel prices going up and up, logistics costs are getting heavier. If you're shipping internationally, expect to pay 5% to 15% of your total production cost just on freight.
Packaging also adds up. A nice window box with inserts and custom printing will run you $1–5 per unit. And that's before you ship it anywhere.
My advice: Don't cheap out on packaging. This is the first thing your customer sees. If it looks cheap, they'll assume the toy is cheap.

So How Much Does It Actually Cost?
I can't give you a single number. Anyone who does is lying to you.
For a 100 to 500 unit run of a typical character: $5,000 to $15,000 total. That includes design, modeling, molds, production, and packaging. Shipping is extra.
For 1,000+ units: $10,000 to $30,000. The per-unit cost drops, but the total investment is higher.

What I'd Tell a First-Timer
I've been doing this long enough to see what works and what doesn't. Here's what I tell every new client:
Lock your design early. Changes are expensive. Finalize everything before we start production.
Choose rotocast if you're doing 100–500 pieces. It's the best balance of quality and cost.
Don't skip the PP sample. I've seen people go straight to production and regret it. The sample is free with a bulk order anyway—why would you skip it?
Budget 3–5 months from start to delivery. If you need it faster, tell me upfront. Rush fees apply, but it's possible.
Add 20% to your budget and 2–3 weeks to your timeline. There are always unexpected issues. Always.
